Revenue operations: eight checks in order, before anything is merged or sent

An ordered path through lead flow, junk leads, CRM data, stale deals, email sending, reports, enquiries and quotes, with the test for each and the job that fits.

How to use this order

Take one CRM and one sending domain and check eight things in order, stopping at the first that fails. Use invented records for every test, and make sure no test message can reach a real person. This is an authored review sequence, not a vendor procedure, and every step is read-only until a named person approves a change.

Checks one to four: leads, junk, duplicates and dead deals

Check 1: does every new lead get an owner, with a named fallback? Check 2: are bot submissions held for a person to review, rather than routed and counted? Check 3: list duplicate groups in bands before anyone merges, because HubSpot says a merge cannot be undone.

Check 4: list open deals that match written stale rules, each with its evidence.

  • 1: a synthetic lead reaches the owner your rule table names.
  • 2: seeded junk is held and seeded genuine leads are not.
  • 3: certain-band groups are sampled before any merge.
  • 4: listed plus not-listed equals all open deals.

Checks five to eight: mail, reports, enquiries and quotes

Check 5: does an unsubscribe in one tool reach the others, and does every sending source authenticate? Check 6: does every number in a report note match a cell in the pack? Check 7: are enquiries sorted by a table you approved, with replies drafted for a person to send?

Check 8: are quiet quotes listed with drafts that use only the quote's own facts? Rules for marketing email differ between the UK and the US, so a person sends each message, and this is not legal advice.

  • 5: the opt-out matrix passes and each source aligns.
  • 6: a tie-out finds every numeral in a cell.
  • 7: trap messages are all marked "needs a person".
  • 8: the send log is empty.

What to buy, if anything

One broken stage: the matching one-off outcome. Wanting it checked every month or week: the matching standing service. Several stages at once, with a small monthly allowance: the revenue-operations lane, by proposal.

None promises revenue, pipeline or response time, and none changes your live systems without your approval.

Sources and limits

  • HubSpot: merge records Checked 2026-10-12.
    • HubSpot says it is not possible to unmerge records, a merge is blocked when the two records have been in 250 or more merges combined, and for accounts outside its Primary ID Preservation beta both records are unenrolled from their active workflows.
  • FTC: CAN-SPAM Act compliance guide for business Checked 2026-10-12.
    • The guide lists eight requirements and says there is no exception for business-to-business email.
    • Opt-out requests must be honoured within 10 business days, penalties run up to USD 53,088 per violating email, and both the sender and the advertiser may be held legally responsible.
  • Google: email sender guidelines Checked 2026-10-12.
    • From 1 Feb 2024 senders should keep the spam rate under 0.30% and aim for under 0.10%.
    • Bulk senders of 5,000 or more messages a day need SPF, DKIM, DMARC, alignment and one-click unsubscribe.
  • CRMArena-Pro (arXiv 2505.18878) Checked 2026-10-12.
    • Top agents succeeded on about 58% of single-turn and about 35% of multi-turn CRM tasks, with near-zero inherent confidentiality awareness.
